A supplier insolvency. Three production lines. One non-negotiable deadline.

When a key supplier in Germany became insolvent, our Tier 1 automotive client had to relocate three complete production lines to its plant in Hungary immediately.

The relocation included production machinery, tooling, equipment and production materials. Everything had to be transferred safely, coordinated across multiple parties and completed within an extremely tight deadline, while the scope of the project continued to change.

The main challenges included:

  • relocating three complete production lines within just three days,
  • coordinating machinery, tooling and production materials across borders,
  • adapting to last-minute changes in scope and transport requirements,
  • managing on-site logistics and communication throughout the relocation,
  • preparing the new location for the next phase of production.

  • coordinating the relocation of three complete production lines,
  • managing the transport of 105 pallets of production materials (45 tonnes),
  • organizing the transfer of 50 pallets of machinery, tooling and production equipment (6 tonnes),
  • coordinating four trucks and all on-site relocation activities,
  • adapting the relocation plan to last-minute scope changes and additional equipment,
  • maintaining continuous communication between the client, transport providers and on-site teams.
